--live modeTask: BOARD-VERIFY-002 · Repo: gethilo/hilo · Files: scripts/verify_board_reconciliation.py, scripts/tests/test_board_reconciliation.py
The optional board reconciliation verifier is red on every ordinary tick in --live mode:
RESULT: FAIL (1 finding(s): 1 reconciliation, 0 live-content) - board.jsonl keeps every <rev> line: header lines lost: ['{"project":"WarpFS (Hilo)",...']
The repro is a single legitimate writer call — a plain counter bump:
boardctl header --set-ticks-total 187
Nothing is corrupt. The default (byte-exact) mode is green. Live mode contradicts the writer by construction.
On JSONL-canonical boards the board header is line 1 of board.jsonl, and every tick rewrites it (ticks_total, last_tick, updated_at). The live check was implemented as line presence:
# pre-fix live check (conceptually)
missing = [line for line in pinned_lines
if line.strip() and line not in set(live_lines)]
if missing:
fail("board.jsonl keeps every <rev> line: header lines lost: %r" % missing)
A file that a writer legitimately owns can never satisfy “every pinned line still exists verbatim”, because the header line is rewritten on each tick. The same failure is not counter-specific: boardctl header --set-*, the tick writer stamping last_tick, and the SetHeader path refreshing updated_at all trip it.
Wrong invariant: byte/line equality for a writer-owned file. Right invariant: field-wise equality with an explicit allowlist for mutable fields.
Keep default mode byte-exact. In --live mode, parse the pinned header row and the live header row and compare fields, not lines. Split the file into three classes:
| class | fields | rule |
|---|---|---|
| writer-owned (mutable) | ticks_total, ticks_idle, last_commit, last_tick, updated_at |
value may change → accept and report |
| identity | project, namespace, version, git_branch, git_remote |
must never change → fail |
| content (after header) | all other JSONL rows | append-only; pinned rows must survive verbatim → fail on rewrite/loss, extra rows allowed |
